Effective thought leadership starts with industry tension

Most executives believe thought leadership is about having the right answer. In reality, it’s about identifying the right problem, specifically, the one the industry is not fully confronting yet. This is where most thought leadership falls short. It avoids friction. It reinforces what is already widely accepted. And in doing so, it adds to the noise instead of shaping how markets think and act.
The most influential perspectives emerge from a different place: unresolved tension.
You can see it clearly in the AI conversation. While much of the focus remains on model scale, new applications, and ever-increasing capability, a more fundamental constraint is coming into view. That tension matters.
This is because markets are shaped by the ideas that reframe the problem. The real test of thought leadership is whether it changes how others see what matters. Most companies recognize industry tension. Few have a perspective strong enough to define it. The difference comes down to four tests.
The first test is whether the organization has earned the right to speak on the issue.
Strong points of view are rarely created from a distance. They come from companies operating close to the tension, where technology ambition intersects with physical, economic, or operational limits.
